Playbook: how to measure and plug the leakage
1. Measure your lead-to-test-drive rate
Count every real enquiry in a month (portal, phone, walk-in, website, chat). Count every test drive that same month. Divide. Industry average lands around 15-25%, top dealers around 35-45%. Your number exposes the leakage before you do anything else.
2. Bring every lead source into one place

3. Assign ownership within 5 minutes
